Shopify vs Amazon Storefront: Which Should Be Your Main Sales Channel?

This question comes up in almost every strategy call: should we focus on Amazon or build out our own Shopify store? The honest answer depends on what stage your brand is at.
Amazon Wins on Traffic

Amazon already has the customer intent, the trust, and the built-in audience. For a new or unproven product, Amazon is usually the fastest way to get in front of real buyers without spending heavily on cold traffic acquisition.

Shopify Wins on Ownership

On Shopify, you own the customer relationship: their email, their purchase history, their ability to be remarketed to directly. Amazon deliberately limits this. You also avoid Amazon's referral fees (typically 8-15% per sale) in exchange for paying your own payment processing and ad costs.

Margins Tell the Real Story

Amazon's fees and FBA costs can eat 30-40% of revenue before ad spend is even factored in. Shopify's costs are lower per sale, but customer acquisition is entirely on you, no built-in search demand to lean on.

The Practical Sequence

Most successful brands validate demand on Amazon first, since it requires less upfront marketing spend to get initial sales and reviews. Once a product is proven, they build Shopify as the higher-margin, retention-focused channel, using email and SMS flows to increase lifetime value in a way Amazon simply doesn't allow. The two channels aren't competitors, they solve different problems at different stages of growth.
